The spreadsheet that runs your company
Somewhere in your business there's a file called Inventory_Final_v3.xlsx or Master_Pipeline_DONT_TOUCH.xlsx, and if it went missing tomorrow, three people would stop being able to do their jobs. Nobody planned for this. It started as one person's quick fix for tracking orders back when you had twelve customers. Four years and forty customers later, it's the thing your ops lead opens first every morning and closes last every night, and everyone quietly knows it's a problem nobody wants to touch.
That's the trap with spreadsheets. They're never chosen as infrastructure. They just become it, one tab at a time.
Why spreadsheets take over in the first place
Spreadsheets win early because they cost nothing and ask nothing of you. No procurement call, no onboarding, no IT ticket. Anyone on the team can open Google Sheets and start tracking something in ten minutes, and for a while that's exactly the right call. A five-person company does not need a database schema to track leads.
The problem is that spreadsheets scale in headcount before they scale in structure. More people start editing the same file. More columns get bolted on for edge cases nobody anticipated. Someone builds a VLOOKUP that pulls from a different tab, which pulls from an export, which was last refreshed on a Tuesday nobody remembers. By the time you have real revenue at stake, the spreadsheet isn't a tool anymore. It's a system with no owner, no audit trail, and no idea who changed what last Thursday at 4pm.
Most founders know this. Almost none of them act on it, because the fix looks worse than the problem.
Why the obvious fixes make it worse
Ripping it out and buying a platform. This is the instinct: sign up for a CRM, an ERP, some all-in-one system, and migrate everything over a weekend. Six weeks later, half the team is still keeping a shadow spreadsheet because the new system doesn't handle the one weird exception their business actually runs on: the custom pricing tier, the split commission, the client who always pays net-60 instead of net-30. The tool goes unused for the edge cases, which happen to be the cases that matter most, and you've paid for software that's really just decoration next to the spreadsheet everyone's still using.
Bolting on more spreadsheets. The opposite instinct is just as common: keep adding tabs, add a "master" sheet that pulls from the others, hire someone whose actual job is reconciling three spreadsheets into one number for the Monday meeting. This buys you six more months, maybe a year. It does not buy you a system. It buys you a more elaborate version of the same fragility, with a bigger blast radius when someone fat-fingers a formula or accidentally deletes a row that three other tabs depend on.
Waiting for the "right time" to fix it. This is the quiet default most companies land on. There's never a right time, because the spreadsheet works. Until it breaks in a way that costs you a client, a compliance headache, or a very bad afternoon reconciling QuickBooks against an inventory count that hasn't matched reality in three weeks.
None of these fixes address the actual issue, which isn't the spreadsheet. It's that nobody has decided which system owns the truth for each piece of data in the business.
The real tradeoff, honestly stated
Spreadsheets aren't the enemy. They're a genuinely good tool for the wrong job. Here's the tradeoff as it actually plays out:
What spreadsheets are good at:
- Zero setup cost, zero learning curve for basic use
- Total flexibility: any structure, any calculation, any layout
- Fast for one person doing ad hoc analysis
Where they break down:
- No real permissions. "View only" isn't the same as knowing who changed what
- No audit trail worth trusting; version history in Sheets or Excel is not an accountability system
- No concurrency safety. Two people editing the same range at once is how numbers quietly go wrong
- No enforcement, so nothing stops someone from typing text into a currency field
- No connection to anything else. Every integration is a manual export or a brittle Zapier hop that breaks the day someone renames a column
The mistake is treating this as a binary, spreadsheet versus platform. The actual question is narrower and more useful: for this specific piece of data, who is the single source of truth, and does the tool holding it enforce that role, or just host it?
A decision path, not a rule of thumb
Before you replace anything, walk each critical spreadsheet through these questions. Most companies find that two or three sheets are genuinely load-bearing and the rest are fine as-is.
- Do more than two people edit it regularly? If yes, you have a concurrency problem waiting to happen. Spreadsheets don't lock rows or track intent, so someone will overwrite someone else's change and neither of you will notice for a week.
- Does a decision get made from a number in this sheet: pricing, payroll, inventory reorder, revenue reporting? If the number is wrong and nobody would immediately know, that's your highest-risk file. Rank these first.
- Is the "current" data manually copied in from another system? Anything hand-copied from QuickBooks, Stripe, or your CRM is stale the moment it's pasted. That's not a data problem, it's a synchronization problem, and no amount of formula cleverness fixes it.
- Could you answer "who changed this and when" right now, for any cell? If not, you don't have a source of truth. You have a shared guess.
- Would losing this file for a day stop the business? If yes, it's not a spreadsheet anymore. It's unmanaged infrastructure, and it deserves the same seriousness you'd give a database outage.
If a sheet fails two or more of these, it needs to move. If it fails none, leave it alone. Spreadsheets are fine for a one-off budget model or a scratchpad nobody else depends on. Not everything needs to become a system.
The actual fix: assign ownership before you automate anything
The companies that get this right don't start by picking new software. They start by deciding, entity by entity, where the truth lives. Customer record lives in the CRM. Inventory count lives in one inventory system, not a spreadsheet fed by a warehouse team's end-of-day tally. Invoicing lives in QuickBooks or Stripe, full stop, and nothing downstream re-types those numbers by hand.
Once that ownership is assigned, the spreadsheet's job changes. It stops being the system of record and becomes a view: a pivot table pulling live from the real source, or a working scratchpad for analysis that gets thrown away after the meeting. That's a much smaller, much less risky job for a spreadsheet to have, and it's one it's actually good at.
This is also the point where automation and AI start to be worth talking about, and not before. An AI tool that's supposed to flag reorder risk, summarize pipeline health, or auto-categorize expenses needs consistent, structured, connected data to work from. Point it at three spreadsheets with inconsistent column names, manual copy-paste, and no single owner, and it will confidently produce wrong answers faster than a human would have. The AI isn't the bottleneck in that scenario. The disconnected spreadsheets are. Fix the ownership and the connections first; the automation on top gets dramatically easier, and often gets simpler than what you were planning to build.
Where to start this week
Pick your single highest-risk spreadsheet from the checklist above, usually the one tied to revenue or inventory. Don't plan a company-wide migration. Just answer one question: which system should own this data, and what's stopping you from connecting it there instead of copying into it. Nine times out of ten the answer isn't a giant new platform. It's a handful of integrations and one clear rule about where the truth lives.
